The short answer

Decide, before anything is booked, who at head office approves what and who in the host city acts on it. Write both in one plan with a channel and a turnaround you set yourselves.

When approvals are clear, the host-city venue and suppliers get one answer from one place. When they are not, they hear different things from different people.

Where the gap opens

In the host city, the venue and suppliers want a quick answer. At head office, a decision may need a manager, finance and sometimes a committee.

That gap is normal. It only causes harm when nobody has written down who closes it.

Split the work into three groups

Sort every decision into one of these groups. Each group has a different owner and a different route.

Name one voice to the host city

Pick one person at head office who speaks to the venue and suppliers. Others send their points to that person, not directly to the venue.

Tell the venue and suppliers who this is, and who stands in if that person is away.

Check the calendar for the host city

The working week and public holidays can differ between states. Do not assume the host city follows the same days as Kuala Lumpur.

Confirm the host state's weekend and holidays for your dates with the venue and the state or local authority's own published calendar. The host-city date checker can help you log what you found and the source.

Who is on the ground, and for how long

Decide early whether a local contact will be named for the days before the event, and who will be on site on the day. Write down what each person may decide without calling head office.

If our project lead will travel for event day, agree the arrival, hours on site and authority on site in advance. The event-day travel scope guide sets out those points. Travel and accommodation are charged when they are part of the agreed scope.

What to verify for the host city

  • Which local authority covers the venue address? Ask the venue for the full address and check the authority's own website, because some place names span more than one authority.
  • What does the venue need from you, and by when, to confirm room set-up, access and deliveries? Ask the venue to list it in writing.
  • Who at the venue is your day-to-day contact, and who is the decision-maker for changes? Ask the venue.
  • Do the working days and holidays in the host state affect your dates? Check the official calendar and confirm with the venue.
  • Do delegates and speakers know the exact arrival point? Confirm with the venue and the transport operators they will use.
  • Who signs off a change when the person at head office cannot be reached? Agree and record this inside your own team.

Keep the plan current

  1. Share the plan with everyone named in it.
  2. Ask each person to confirm their row, or correct it.
  3. Review it at a fixed point each week and after any change of staff.
  4. Keep decisions in one decision log so the venue and head office see the same record.

Worked example · Fictional example

A head office in KL running a members' forum in another city

Fictional organisation and figures, for illustration only.

The Persatuan Fiktif Pengurus Logistik is based in Kuala Lumpur. It plans a one-day members' forum in a city in another state.

The secretary is the single voice to the venue. The treasurer approves any spend above a limit the committee has set. A member living in the host city is named as local contact for the week before. The secretary writes down that the local contact may confirm room access but not add costs.

Use this yourself

Head-office to host-city communication and approvals plan

Copy the table into a document. Fill in one row per decision. Write Not decided, with an owner and a date, for anything still open.

  1. Name the single voice to the host city and a stand-in.
  2. Name the local contact and what they may decide alone.
  3. List each decision, the head-office approver and the host-city person who acts on it.
  4. Agree the channel for each: email, call or messaging group.
  5. Set your own turnaround for each approval, and who covers if the approver is away.
  6. Record the source and date for host-state weekend and holiday checks.

Handle it in-house, or bring in help?

Your team can usually handle this when

  • One person at head office has time to be the single voice to the host city.
  • You already have a trusted local contact.
  • Approvals sit with two or three people who answer promptly.

Outside planning help earns its fee when

  • Approvals pass through several departments or a committee, and nobody holds the whole picture.
  • No one on your team has run an event in the host city before.
  • You want the plan written, with supplier requirements, before booking anything.

Want the plan written for you?

We can turn this into a working plan in the way that suits you. An Event Blueprint covers the scope, timeline, responsibilities and supplier requirements, or we can lead the planning and coordinate your suppliers. Planning support is available across Malaysia, so the host city does not change how the plan is written. Send your host city, dates and head-office approval route, and we will reply with the level of support that fits and what it would cover.

Questions organisers ask

Do we need someone in the host city?

Not always, but you need a named person for the venue to call and a clear list of what they may decide. That can be a venue contact, a member or a supplier lead, as long as it is written down.

How do we avoid mixed messages to the venue?

Send every instruction through one person, and keep a single log of what was agreed. Ask the venue to confirm changes in writing.

Does the host city follow the same working week as Kuala Lumpur?

Do not assume so. Weekends and holidays can differ by state. Check the official calendar for your dates and confirm with the venue.

Can you support an event outside the Klang Valley?

Yes. Planning support is available across Malaysia, and we can arrange on-site support and travel when the scope needs it. We work most in Kuala Lumpur, Selangor and Seremban. Travel and accommodation are charged when part of the agreed scope. See the Malaysia coverage page.
